Your Next “Who” FOMO: A Chief of Staff

Most entrepreneurs I know are never short on ideas. ✋ (guilty!)

What we’re short on is WHOs.

There are always new opportunities, rocks, special projects and “we should really…” ideas competing for our attention. Some need to move now. Some can wait. Some probably shouldn’t happen at all.

But once you’ve WHO’d up the business and now find that every new idea will require you to figure out the HOW, it's time for your next big delegation.

At some point in a growing business, your delegation game increases. You’re no longer asking, “Who can take this task?” And you’re asking things like, “How can I get even more leverage to focus on my most impactful, enjoyable Unique Ability® work?”

First, I’m so proud of you for getting to this point with delegation. I know that it took years of focus, energy, resources and getting your reps in to reach this point. I want to challenge you with one last bit of delegation opportunity that is sure to become your new force multiplier.

Everyone’s Talking About Productivity - What Leaders Need is Leverage

There’s a LOT of pressure on businesses right now to get more done with less. It leaves us with this constant feeling of opportunity… or maybe it’s dread?… or maybe it’s an unhealthy mix of both?! Honestly, some days it’s enough to make me yearn for the simplicity of a rotary phone! ☎️

Use AI. Automate more. Streamline the process. Find efficiency. Help people move faster. All good things-- using technology to eliminate work that doesn’t need to exist or making the right work easier.

But there’s a trap I see growing companies fall into: We strive to make our leaders more productive without ever teaching them how to let go.

So now they can write the email faster. Analyze the information faster. Get through their task list faster. But they’re also still the person everyone comes to with questions. They’re still jumping in when something goes sideways, reviewing work their team could own, carrying decisions that should have moved down a level months ago.

They’ve become incredibly efficient at doing too much. And there’s a ceiling to that efficiency—one that can become a real threat to the key infrastructure people we’ve put in place to help keep us out of the business. 👀 (it’s like a delegation double jeopardy!)

Growth Starts Below The Surface

One of the things I’ve learned growing lavender is that healthy growth starts long before you see the reward of the blooms.

Young lavender needs to be pruned early and consistently. It can feel counterintuitive to cut back a plant you’re trying to grow, but doing so encourages strong roots and helps prevent the plant from becoming woody and difficult to reshape later.

It’s a good reminder that growth isn’t always about adding more.

I came back from vacation this week to find something exciting happening in our lavender fields: a second bloom! Magical!

You may be surprised to know that there are hundreds of varieties of lavender, and not every variety blooms twice. For the ones that do, it only happens after the first bloom has been harvested, cut back and the plant has had a chance to recover and put its energy somewhere new.

Distill What Matters

Learning to distill lavender has been a huge learning curve for me.

It is hot, fast-paced work, and the timing matters more than you would think. To get the best essential oil yield, you have to harvest the lavender earlier than you might expect—before every bloom is fully open and while the field looks perfect. That big blooming field is what we wait all year for as lavender farmers.

One of my mentors told me the ideal time to harvest is when the bloom is around 35% open. Mine were closer to 80% this year. The early spring heat accelerated the bloom cycle before we could get out there and cut. The bees were quite angry about this!

Then, once you harvest, you have to move quickly. The lavender needs to get into the still while the plant material is fresh and the oil yield is at its best.

Distillation also produces a byproduct- hydrosol, more commonly known as “lavender water” -- and you get a massive yield of that. But after all the cutting, hauling, loading, steaming, and processing, you end up with only very small amounts of essential oil (especially if you wait til 80% bloom like I did this year!).

The smallest output is also the most concentrated—and the most valuable.

The Lavender Harvest Doesn't Lie

It’s harvest week here at my lavender farm in NJ. ☀️

The lavender doesn’t care that May and June were chaotic, or that I worked weekends. It only shows me what got planted—and when.

Midyear reflections work the same way.

Maybe you just closed out the hardest-working six months of your career, but the results don’t match the effort. More hours than ever. A calendar with no white space to think. Numbers that are… fine. But not nearly as strong as you expected - and definitely not reflective of how much you put in.

Why I Rewrote Let It Go

Five years ago, I wrote my first book, Let It Go!, which quickly became an Amazon bestseller.

Next Tuesday, the second edition is released.

Putting a piece of your thinking out into the world is both exciting and uncomfortable. The first edition was the result of years spent building Delegate Solutions and helping leaders create capacity through delegation.

Through thousands of conversations with founders, I kept seeing the same pattern:

Most leaders don't have a capacity problem.

They have a letting go problem.

And because of that, most leadership challenges aren't resource problems.

They're behavior problems.

That observation became the foundation for Let It Go, published in 2022.

What I didn't expect was what would happen next.

The conversations that followed since the first release challenged my assumptions, expanded my thinking, and helped me see delegation through a broader research-backed lens.

Supported, but Still Overloaded

The leaders we work with rarely come to us because they're under-resourced.

Take Jim for example. He has a leadership team. A bench of people. Maybe an EA who's stretched thin or pulled in five directions. And yet, he's still maxed out — still the operational center of gravity, still the place every decision lands before it moves.

Jim is technically supported, but still overloaded. It's the most common pattern we see.

The Founder Who Spent Six Figures on AI

A founder called me last month. Architecture firm, 40 people, just rolled out a six-figure AI implementation across the practice to add more capacity to his billable team.

"My team is using it…I think. Honestly I can't tell. I don’t really feel any relief yet; everything still ends up on my desk."

He thought he had an AI problem.
